What this chapter covers

Quality control split into its two purposes — improving and maintaining — with what to measure among time, temperature, environment, instruments and brewing method, at what interval, and in what order to suspect things when something goes wrong.

Quality control (QC) is not only the work of making coffee "taste better" but of making it "the same every time". One good cup may be talent, but a thousand cups that are the same cup is a system. QC builds that system.

10.1 · Purpose

◈ Improving

Through measurement and record-keeping, establish what is better as data, and raise profiles and recipes step by step. Improvement accumulates only on comparable records, not on instinct.

◈ Maintaining

Reproduce a quality already reached even as the batch, the barista and the weather change. Detect and correct for variation such as a change of coffee lot, humidity or the state of the equipment, keeping deviation within the tolerance band.

The two purposes circle each other: maintenance is what lets you measure the effect of an improvement, and improvement is what raises the standard to be maintained. QC is the engine that turns this circle.

▸ In practice (three situations)

① Detecting anomalies against a baseline. Record a reference shot (dose, time, yield, taste) at opening every day, and when one day the shot runs fast and sour you can compare against the record and quickly find which of freshness, humidity or grinder wear has changed.

② Measuring improvement. When you introduce a new profile or recipe, only a baseline lets you compare whether it really is better. Maintenance is what makes improvement measurable, and improvement is what raises the standard to be maintained.

③ Responding to a change of lot. When the coffee lot changes, the same recipe tastes different. Compare against the reference shot, recalibrate grind and ratio, and update the baseline, and the variation the customer feels is minimised.

What Do We Measure

What cannot be measured cannot be managed. The object of QC is every variable that affects the reproducibility of extraction and roasting — in particular time, temperature, environment, measurement itself, and the consistency of the brewing method.

Measure the measuring tools too

If the scale is 0.3g out or the refractometer is uncalibrated, every piece of data lies. This is why "Measurement Control" is included among the objects of QC — the reliability of the tools is the precondition of the reliability of the data.

▸ In practice (three situations)

① Finding patterns in environmental variables. When humidity↑ in the rainy season makes the coffee damp, grinding and flow rate change. Record environment (humidity) and time (extraction) and you discover that "the shot slows down at 75%+ humidity", and can build an SOP that coarsens the grind in advance.

② Calibrating the measuring tools themselves. If the scale is 0.3g out or the refractometer uncalibrated, all the data is false. Calibrating the tools regularly to secure the reliability of measurement is the precondition of QC.

③ Standardising the brewing method (SOP). Document the recipe and technique so that the same result comes out even when the person changes. Only once it is "the same cup whoever brews it" can maintenance and improvement be discussed. Measurement and standardisation are what make pre-emptive response possible.

Priority — What to Control First

You cannot control everything perfectly at once. QC too has an order of influence, of upstream first. Deviation upstream (roasting) carries further than deviation downstream (extraction).

◈ Why roasting comes first

Deviation in roasting is carried in every cup — if the batch swings, the result swings however well extraction is controlled. Upstream has to be locked down before downstream QC means anything. Stabilise in the order Roasting → Brewing.

◈ The hierarchy of sense and number

The outcome indicators take priority in the order Flavour → Texture → TDS (strength). A cup whose taste has collapsed is a failure even if TDS is within specification, so the numbers support the senses. Make the integrated judgement with Overall at the end.

A common misconception

"If TDS and extraction yield are within specification, it is good coffee" — false. TDS is an indicator of strength, not an indicator of quality. Average extraction yield can sit within range even when there is channelling. The numbers are the evidence for a sensory judgement and a tool for reproduction, not a substitute for taste.

▸ In practice (three situations)

① Lock down the upstream first. In the morning, approve the coffee with batch roast QC (colour, cupping), set the day's reference extraction, and then spot-check the cups that follow in the order Flavour → Texture → TDS. Upstream (roasting) has to be stabilised first for downstream QC to mean anything.

② Senses first, numbers in support. A cup whose taste has collapsed is a failure even if TDS is within specification. Under the hierarchy Flavour → Texture → TDS, use the numbers only as evidence for the sensory judgement and as a tool for reproduction. This avoids the misjudgement of "the yield is in range, so it is good".

③ Tracing back when a problem appears. When something goes wrong, walk the priority flow backwards to separate "is this roasting or extraction?" The priority order sets the route QC takes, so you do not cast about wondering where to look first.

Questions this chapter answers

What should be measured first in QC?
Whatever is least reproducible. Usually that is time and temperature, then environment (humidity, room temperature) and the state of your instruments. If the brewing method itself is not fixed as an SOP, every other measurement loses its meaning.
Do I need to cup every day?
It depends on the purpose. If the purpose is maintenance, a short spot-check on the same reference coffee is enough; if it is improvement, you need a controlled comparative cupping. What matters is less the frequency than the existence of a baseline — without something to compare against, change cannot be detected.
What does measuring TDS tell me?
It tells you strength, and combined with dose and beverage mass it lets you calculate yield. What matters more than the absolute number is the comparison against your own baseline for the same coffee on the same equipment. Putting perception next to figures narrows 'why does it taste like this' from a guess to a diagnosis.
